🔄 Your 12-Week Reset: Crush Your Annual Goals Before Year-End 🌟

When it comes to running a successful real estate business—or really any business—it all starts with having a clear plan. But here’s the twist: I don’t just plan for the year once in January. I use the 12-Week Year ⏳ framework, where every quarter is treated like a complete year in itself. That means I get four “New Year” moments every year—four chances to reset, refocus, and realign my goals. This keeps my momentum high and prevents burnout or drifting off course, because I’m never more than 90 days away from a fresh start.

So if you haven’t hit your yearly goals—don’t fret. You still have two good 12-week “years” left to hit the mark. That’s half the year to make it up—plenty of time with the proper planning.

But a plan is only as good as the systems that support it. Over the years, I’ve refined my own productivity strategy into a rhythm that keeps me aligned, accountable, and motivated all year long. Having a real estate coach helps immensely—mine is Tracy Peterson Nienaber, and she’s essentially my Board of Directors, keeping me focused, challenged, and supported through every season of the business.


🧩 My Core Productivity System

1. 🗓️ Annual Business Plan (November – 1 hr/week)
November is when I build my annual business plan—my North Star 🌟 for the coming year. I map out revenue targets 💰, client goals 🤝, marketing initiatives 📣, and personal milestones 🏖️. Alongside my business plan, I create and revise my LIFE LIST 📝—a running, evolving list of personal dreams, adventures, and “someday” goals that keep me motivated and connected to my Whys. I create this list by design, not by accident—because too often, people let life just happen to them instead of intentionally shaping it.

I also build my plan using the 12-Week Year ⏳ framework, where every quarter is treated like a complete year in itself. That means I don’t just get one “New Year” moment in January—I get four fresh starts each year. Every 12 weeks, I reset, refocus, and realign my goals, which keeps my momentum high and prevents burnout or drifting off course.

This ensures my business growth fuels the life I want to live. Spending 1 hour a week in November ensures I’ve thought through every part before the year begins. As Robert Reffkin says, “DREAM BIG” during this time for a big year and a big life.


2. 📓 Daily Recap (20 minutes)
At the end of each day, I take 20 minutes to:

  • 🏆 Capture wins, lessons, and follow-ups
  • 🧘 Ask: What got in my way today? and What was helpful?
  • 👥 Note who I connected with
  • ✅ Record key actions taken

This is my decompression journal time 🖊️—a way to reflect, download thoughts, and turn them into actionables. I also use AI to record conversations as they happen, so I have a project file of ready-to-go tasks and notes. This ongoing list becomes a goldmine for my weekly review.

Every day, I also commit to my ONE Thing—inspired by Gary Keller’s book—choosing one personal and one professional task that must happen no matter what. These are my non-negotiables that push the needle on my biggest outcomes, even when the day gets chaotic.


3. 🔍 Weekly Review & Agenda Setting (30 minutes)
Once a week—by Sunday, and not light, at the end of my work week—I do a focused 30-minute check-in:

  • 📅 Review my calendar to spot missed items and move them to a backlog
  • 🗣️ Go through my conversation notes/project file to pull out next actions
  • 📸 Scroll through my phone’s photo album to spark follow-ups or content ideas
  • 🎂 Check upcoming birthdays & home anniversaries to celebrate with clients
  • 🎯 Identify my ONE Thing for the upcoming week—both personal and professional—that will most move the needle on my monthly and/or quarterly outcomes. Outcomes are easier to define, visualize, and put substance behind than a vague “goal”—a concept inspired by Getting Results the Agile Way.
  • 🧹 Tidy my to-do list so I start the week fresh

4. 🧠 Monthly Action Plan (MAP – 1 hour)
Each month, I spend a focused hour creating a MAP with my quarterly goals in mind:

  • 💭 Start with a brain dump of everything—business projects, personal goals, and random ideas
  • 🗂️ Group items into projects (marketing, client care, systems, personal, etc.) and assess whether each is worth doing this month—or if it belongs in a Parking Lot/Someday-Maybe list for later
  • 📌 Look at that Parking Lot list and see if any makes sense to tackle this month—otherwise, this list becomes especially relevant during Business Planning Month in November
  • 📌 Identify the ONE Thing for each week in the month, breaking it down into daily ONE Thing actions that directly drive my targeted outcomes for the month and quarter

This approach, influenced by Getting Results the Agile Way, helps me clarify my OUTCOMES vs. Goals—then filter them down to the ONE Thing that matters most daily, weekly, monthly, and quarterly.


5. 📊 Quarterly Check-In (1 hour)
Every quarter, I spend about 1 hour with my Ninja coach, Tracy Peterson Nienaber 🥷, reviewing numbers, wins, and challenges. She plays the role of my Board of Directors—asking the tough questions, helping me see blind spots, and making sure I’m on track with my bigger vision. We realign the plan and apply the 12-Week Year ⏳ method—treating the quarter like a mini-year with its own priorities.

I also kick off my 30-Day Challenge at the start of each quarter—much like New Year’s resolutions. It reinvigorates me, sharpens my focus, and clears my head so I’m motivated to execute. (For a copy of the pillars of my 30-Day Challenge, see the Google Drive.)

💡 Why This Works for Me

This works because it’s cyclical, not linear 🔄. I’m checking in daily, weekly, monthly, and quarterly—constantly adjusting so I stay on track.

The ONE Thing mindset means I never lose sight of the actions that truly matter. Even on busy days, if I complete my one personal and one professional priority, I know I’ve moved forward on my big goals.

It’s also flexible. Life happens, but the system keeps me moving forward in small, meaningful ways. And by pairing business strategy with personal reflection, I’m not just hitting numbers—I’m building a life I actually want to live 🌱.

The Quarterly / 12-Week Year mindset keeps it digestible and sets you up for success.
